Why carbide prices are high.

Nobody sat down and decided carbide should be valuable. It is valuable because it is hard to make, hard to replace, concentrated in few hands, and everybody needs it. Here are the five forces, in plain words.

Concentrated supply, expensive processing

The first two drivers live at the mine and the chemical plant. Tungsten supply is among the most concentrated of any industrial metal: one country mines roughly four-fifths of it, and the rest is scattered across a handful of small producers. When supply is that concentrated, there is no competitive fringe to discipline prices — export licenses, quotas, and domestic consumption decisions in one capital move the world price. Then comes processing. Turning concentrate into APT and APT into tungsten powder is energy-intensive, chemical-heavy work; industry estimates put a greenfield APT plant in the $50–$150 million range. Environmental inspections and maintenance shutdowns in China's producing provinces have repeatedly disrupted output, and falling ore grades mean more rock must be moved for each ton of tungsten. Add the cobalt binder — itself a volatile battery metal — and the cost floor under every carbide tool is high before a single insert is ever pressed.

Regulation and trade policy

The third driver is the rulebook. Export controls now gatekeep the world's dominant supply: licensing since February 2025, a 15-firm export list for 2026–2027, and targeted dual-use bans. Importing countries have answered with their own measures — baseline U.S. duties on tungsten carbides of 5.5 percent, an active Section 232 critical-minerals investigation that could recommend tariffs on processed tungsten, and the August 2026 U.S. requirement that tungsten waste and scrap sellers allocate their monthly sales to domestic buyers. A defense procurement ban on adversary-sourced tungsten takes effect in January 2027. Every one of these rules adds friction, paperwork, and cost between the mine and the machine shop — and friction is always priced in. None of this is abstract for a seller: it is the reason buyers treat secure, verifiable, domestic scrap as strategically valuable material rather than a commodity afterthought.

DRIVERS 4 & 5

Relentless demand, no substitutes

The fourth driver is demand that will not quit. Defense-related tungsten consumption has been growing about 8 percent a year. Semiconductor and AI-datacenter buildouts need tungsten for chip manufacturing and power infrastructure. Automotive keeps consuming it through tooling even as EVs reshape the mix. Mining and construction keep digging. And crucially, there are no ready substitutes — when tungsten gets expensive, engineers cannot simply swap in another metal, because nothing else combines the hardness, heat resistance, and wear life. The fifth driver is time: supply cannot respond quickly. New mines take a decade or more to develop, chemical plants take years to permit and build, and even when new supply appears, aerospace and defense buyers must test and qualify every new powder and grade before using it — a qualification bottleneck that slows relief by months or years. Concentrated supply, expensive processing, heavy regulation, growing demand, no substitutes, and slow supply response: that is the full stack behind the value in your bucket.

Understanding the drivers does not give you a price — no article can, because your lot's value also depends on grade, form, quantity, and sorting, and because markets move. What it gives you is timing sense and negotiating clarity. When the structural backdrop is this tight, clean sorted scrap is worth preparing properly: separating grades, pulling out steel and HSS, keeping sludge apart from solids. Does the tungsten price directly set my scrap price?

It sets the backdrop, not the number. Your lot is evaluated on grade, form, quantity, sorting, and verifiability against current markets. Two similar-looking buckets can price differently.

Why won't buyers just publish their prices?
